The plastic look after upscaling almost always comes from the same three mistakes, and all three are avoidable in the order you do things.
The short answer: upscale last, keep the factor at 4x or below, and do not sharpen afterwards. Those three rules prevent almost every fake-looking enlargement. Denoise before you start, check faces and text at 100%, and composite the original back over any region the model reconstructed wrongly.
An upscaled photograph that looks fake usually looks fake for one of three reasons, and none of them is the upscaler's fault.
Mistake one: upscaling first
Upscale, then retouch, and every subsequent operation is applied to invented detail. Your sharpening sharpens the invention. Your skin work smooths a texture the model made up. Your dodge and burn models a surface that was never photographed.
Upscale last. After retouching, after grading, immediately before export. The model then has the finished, clean picture to work from — which is also the version whose detail you have already checked.
Mistake two: pushing the factor too far
Every model has a point past which it stops reconstructing and starts illustrating. 2× is comfortable on almost any decent file. 4× is usually fine. 8× produces something that reads as a very sharp painting of your photograph.
If you need more than 4×, do it in two passes with a look at 100% in between. You will usually find the first pass was enough and the second was where it went wrong.
And check whether you need it at all. Print viewing distance is longer than screen viewing distance, and the resolution genuinely required for a large print is lower than most photographers assume. Make a small test print at final size before you upscale anything.
Mistake three: sharpening afterwards
The output of an upscaler is already at its intended sharpness. The model produced edges it considers correct. Adding unsharp mask or high-pass on top exaggerates artefacts you would otherwise not have noticed — and it is the fastest way to turn a good enlargement into an obviously processed one.
If it looks soft, the upscale did not work. Sharpening will not rescue it; it will announce it.
The order that works
- Cull and process the raw as normal — exposure, white balance, lens correction.
- Denoise before anything else. Noise is the thing an upscaler most reliably mistakes for detail, and once it has been reconstructed as detail it cannot be removed.
- Retouch at native resolution. Skin, removals, background, composites.
- Grade.
- Upscale.
- Check at 100%, especially faces, text and repeating patterns.
- Export without further sharpening beyond output sharpening for the medium.
What to check, specifically
Faces. Every time. A small face gets reconstructed into a plausible face which may be subtly a different person. Look at the eyes and the mouth — those are where a viewer looks and where the reconstruction is most visible.
Text and logos. The model produces letter-shaped marks, not your letters. On any frame with packaging, signage or a brand name, this is an accuracy problem rather than a quality one, and the answer is to composite the original text back in at its own scale.
Repeating patterns. Fabric weave, mesh, brickwork. Upscalers tend to regularise them into a cleaner pattern than the real one, which reads as artificial the moment you notice it.

The two-layer trick for faces
When an upscale is right everywhere except the face:
- Upscale the whole frame.
- Take the ORIGINAL, resample it conventionally to the same dimensions, and put it on a layer above.
- Mask that layer to show only the face.
- Blend at partial opacity until the face has the original's structure with some of the upscale's crispness.
You lose a little sharpness on the face and gain the correct person. On a portrait that is always the right trade.
When upscaling is the wrong tool entirely
The frame is soft, not small. Upscaling gives you a large soft frame. Softness is a different problem.
The frame is noisy. Denoise first. Always.
The frame is heavily compressed. JPEG artefacts get reconstructed as detail with total confidence. Find a better source if one exists.
Legal or evidentiary use. The output is a plausible reconstruction. That is the wrong category of thing.
A realistic expectation
A good upscale of a good file at a sensible factor produces a photograph that looks like it was taken at that resolution. That is the goal and it is achievable regularly.

Setting your own limits
Every camera, lens and subject combination has a factor past which reconstruction becomes illustration, and it is worth finding yours rather than trusting a general rule.
Take three frames you shot yourself — one with fine fabric, one with a face, one with text — downscale them by four, and upscale them back. Compare with the originals at 100%. You now know exactly what your files reconstruct well and where they fail, and that knowledge applies to every job afterwards.
Keep the native master. An upscale is a deliverable for one size; if the size changes, regenerate rather than upscale again.
And be honest about whether the frame deserves enlarging at all. A soft or unfinished photograph made larger is still soft and unfinished. Finish it first, and then the enlargement is worth making.
